How a Methodology Learned to Think Ahead
There is a moment in every growing project when the backlog starts feeding itself. You fix something, and the fix reveals two things you had not noticed. You build a feature, and three people ask for the feature next to it. The work produces more work, and the question stops being “what can we build?” and becomes “what should we build next, and why?”
That moment arrived in March 2026, four months into building Take AI Bite and its methodology, DSM. Thirty active backlog items, a commit velocity that had risen by an order of magnitude since November, and no way to explain, to myself or anyone else, which item mattered most, which made me ask myself why I had needed a roadmap now, and not four months ago.
The answer turned out to be a principle.
Layer 1: Making Things Work
DSM started as a single markdown file in November 2025. It described how a human and an AI agent should collaborate on data science projects: how to structure a notebook session, how to hand off context between conversations, when to stop and verify before continuing.
Over the next two months it grew into a set of operational documents. A project management track. A software engineering adaptation. File naming standards. Inclusive language guidelines. By January 2026, version 1.3.0 was tagged, the framework was agent-agnostic, and the documents covered the mechanics of getting work done.
This was the operational layer. Templates, conventions, protocols. Necessary but not sufficient. It answered “how” without addressing “why” or “what next.”
Layer 2: Building the Infrastructure
On January 26, the first backlog item was created. It looks like a small thing, but it changed the project’s character. A backlog means the project has a future it is tracking. Within two weeks, the project had a hub-spoke architecture (the Hub governing satellite projects), an inbox system for cross-project communication, Graph Explorer as its first spoke project, and its first external open source contribution.
The commit rate jumped. Twenty-six commits on a single day in early February. The methodology had stopped being a document and become a system under construction. The governance infrastructure, backlogs, versioning, session handoffs, inbox routing, made it possible to track what existed and what was changing. Without this layer, the operational layer would have remained a static set of guidelines.
Layer 3: Learning Why
On February 14, something shifted. DSM 6.0 introduced principles for human-AI collaboration. “Take a Bite”: deliver only what the reviewer can chew. “The Human Brings the Spark”: direction, experience, and judgment are the human’s irreplaceable contribution. “Earn Your Assertions”: verify before you claim.
These were not new rules. They were names for patterns that had been operating unnamed for months. Giving them names made them teachable, debatable, and improvable.
The learning mechanisms followed quickly. A Session Transcript Protocol made the AI agent’s reasoning visible in real time. A Reasoning Lessons system extracted patterns from transcripts and promoted them to formal guidance. A Context Budget Protocol treated the AI’s context window as a finite resource to be managed, not an invisible constraint to be hit.
Graph Explorer, the first spoke, illustrates what this layer enabled. Over 12 sprints it grew into a validation tool for the Hub’s own cross-references, finding hundreds of broken links on its first run, and eventually started informing the Hub’s decisions rather than just receiving its guidance. That transition, from consumer of methodology to contributor of methodology, is the learning layer in action.
By early March the framework had started reflecting on itself.
Layer 4: Thinking Ahead
And then the backlog started feeding itself.
Each implementation surfaced observations. Each observation became a new backlog item. The system was generating work faster than it could finish it. By mid-March, thirty active items competed for attention with no strategic sequencing, no dependency tracking, no way to answer “why this item next?”
The solution was a roadmap: four phases (Infrastructure, Public Release, Product Layer, Ecosystem), ten thematic clusters, explicit dependencies between items. But the roadmap could not have been built in November. It required the operational layer (so I knew what “done” looks like), the infrastructure layer (so I could track what exists), the philosophical layer (so I could weigh trade-offs against stated values and principles), and the learning layer (so plans would stay connected to evidence).
Strategic planning was not phase one. It was phase four, enabled by everything that came before it.
The Principle
This is the pattern I named Principle 1.9: Think Ahead.
Build the map before you walk the territory. Strategy emerges from operational maturity, not before it.
The instinct is to plan early. Resist it. A roadmap without operational foundations is speculation with formatting. A roadmap built on top of working conventions, governance infrastructure, articulated values, and learning mechanisms is a genuine navigation tool.
The evidence is in the acceleration. DSM now carries 9 principles and 95 documented features across 11 capability domains, built across 14 repositories. Commit velocity has risen by an order of magnitude since the first file was written, not because the days got longer, but because each accumulated layer made every session more productive than the last.
Strategic thinking does not replace operational work, it directs it. And the direction, in turn, feeds back through the learning layer to refine the strategy. The loop closes. The methodology that started as a single file now plans its own future.
